UPI, ONDC, OCEN: the moat is the AI, not the rail
UPI, ONDC, and OCEN are open by design, so no one owns the rail itself. The moat is the AI model that compounds on the data flowing through it, not another app built on the same public pipe.

UPI, ONDC, and OCEN get pitched with the same energy Aadhaar and Jio got a decade ago: open public infrastructure, built once, that every founder downstream gets to ride for free. That's true, and it's also the wrong place to stop thinking, because the same openness that makes these rails a tailwind for everyone is exactly why the rail itself can't be a moat for anyone. No private company owns UPI the way Visa owns its network. That was the design, not an accident.
The mistake is treating access to the rail as the business. A UPI-based payment app, an ONDC seller storefront, an OCEN loan-origination flow are all commodity plumbing the moment they exist, because any competent team can plug into the same public API in a few weeks. What doesn't commoditize is what a founder builds on the data the rail exposes once real usage starts flowing through it.
Account Aggregator consent, ONDC transaction history, OCEN repayment behavior are all, for the first time, machine-readable at scale, with the user's consent, across institutions that used to sit in separate silos. That's a genuinely new kind of training data, not just a new API, and an AI model that gets sharper with every transaction it sees is the first real moat this category has had. The model compounds. The rail doesn't.
This is the same fidelity argument from earlier on this list, one level lower. A wrapper around the rail is easy, the same way a wrapper around a general model was easy in the simulation and agent theses. The defensible version is the underwriting model that gets measurably better at pricing risk with every loan it sees through OCEN, or the ranking model that gets sharper at matching a buyer to the right seller on ONDC with every order, not the app shell sitting on top of the public API.
I'm looking for founders building the AI layer that compounds on top of a rail that by design can't, not founders who mistook early access to UPI, ONDC, or OCEN for a head start that lasts. The rail gets you in the door. The model is what keeps you there. Same infrastructure-over-app lens as fintech and quick commerce, pushed one level down to where the data actually compounds.
